Every mid-market founder we talk to in 2026 is asking the same question. Where in the business should we add AI first. The good news is the question has a real answer, and you do not need a strategy deck or a six-month engagement to find it. You need a simple way of looking at the work your business already does, and a method for spotting which parts of that work are ready for AI to help.
Most lists of AI use cases miss the point because they are written by firms with something to sell. They show you a long list of possible projects and leave you to figure out which ones fit your business. The method in this post does the opposite. It starts with your business, walks through the work already happening, and surfaces the projects that are most likely to pay back. By the end of the afternoon, you will have a clear shortlist and a strong sense of which one to start with.
The method rests on three simple checks. AI projects pay back when three things are true at the same time. The work is high-volume and repetitive. The information the AI needs is clean enough to use. And you already know what good looks like. When all three are true, the project ships and pays back. The three checks below make those three things easy to test against the work happening in your business right now.
Walk through your business and find the work that takes the most time. The unit does not matter. It can be tickets per month, contracts per quarter, invoices per week, support calls per day, or hours of senior engineering time spent on internal tools. What you are looking for is the work where the most human time is being spent, week in and week out, on the same kind of task.
Volume comes first because AI works best where the same pattern repeats often. The more often the pattern repeats, the more value the AI adds and the faster the project pays back. A process running 5,000 times a month often pays back in a single quarter. A process running 50,000 times a month is usually paying back several times over within a year.
The volume check also helps you avoid the most common mistake we see, which is picking the most visible process rather than the one with the highest volume. The most visible process is usually a strategic decision the founder makes a few times a year. The highest-volume process is usually something quieter happening in the operations team. The quieter high-volume process is almost always the better first project, because the time being spent is already large and a small improvement adds up fast.
When you finish this check, you should have a list of five to eight processes in the business, each with a rough estimate of the human time being spent on it per month. That list is your starting shortlist.
Now look at your shortlist and ask, for each process, whether the information the AI would need to do the work is already in good shape.
There are three things to check. Is the information already in a digital system somewhere, or does it live in someone's email, on paper, or in a place the rest of the business cannot get to. Is it laid out in a consistent way, where the same kind of information shows up in roughly the same place every time. And is it consistent across the business, so a single AI system can handle it without having to learn a different set of rules for every team or region.
This is the check most projects skip and most projects regret skipping. The information looks fine when you start, then turns out to be messier than expected once the system is running on real production data. The fix is to do this check honestly, before any vendor conversation. A process where the information is in good shape can move forward. A process where the information is partly there is still a real opportunity, just one that benefits from a small amount of cleanup work first.
When you finish this check, you should have a clear answer for each process on your shortlist. The processes with clean information move to the next check. The ones that need a little cleanup get parked for a few weeks while you sort that out, then come back in. Either way, you have a real plan.
Look at the processes that survived the data check and ask one question for each. Can the team that owns this work say, in one sentence, what success would look like.
The sentence has to contain three things. A starting point. A target. And a timeframe. "Cut median ticket resolution time from 47 minutes to under 15 minutes within six months, while keeping customer satisfaction above 4.2 out of 5." That is a project. "Use AI to make customer support better" is not.
This check matters more than any of the others, because the projects that pay back are almost always the ones with a clear measurable target written down in week one. Forrester's 2026 analysis of agent deployments found that 41 percent of underperforming projects came from unclear success criteria alone. A clear target also gives the project a referee. Every architecture choice, every model choice, every prompt change, every cost decision has a tiebreaker, which is whichever option moves the metric. Projects with a referee ship. Projects without one circle the same questions for months.
When you finish this check, you should have one or two processes with a clear sentence next to each one, written by the team that owns the work. Those are your strongest opportunities, and the one with the highest score across all three checks is your first project.
The three checks are designed to run in order, not all at once. Volume first to find the work that takes the most time. Data second to find which of those have information ready to use. Measurement third to find which of those have a clear target. The whole thing usually fits inside a single afternoon with the right people in the room.
The right people are the founder or CEO, the CTO or head of engineering, and the operational leader of each area being looked at. The conversation moves faster than most founders expect, because the three checks do most of the work for you. By the end of the afternoon, you have a clear sense of which one or two opportunities are ready, which three or four are interesting and worth coming back to, and which to set aside.
The result is a shortlist you can trust. An opportunity that scores well on all three checks is not just a good candidate. It is one your business has tested against the three things that most reliably predict whether the project will pay back. That shortlist is the one that should drive the next twelve months of AI investment, with the highest-scoring opportunity going first.
